Alphabet, Microsoft, and Tesla all reported negative free cash flow in the second quarter of 2026, as massive capital spending on artificial intelligence infrastructure ate into their cash reserves. Alphabet's free cash flow swung to roughly negative $5.9 billion, Microsoft's turned negative, and Tesla's hit about negative $1.1 billion — even as revenue and earnings grew.
The numbers behind the cash crunch
Alphabet's Q2 revenue hit $119.8 billion, with Google Cloud surging 82% year over year. But capital expenditure reached roughly $44.9 billion, and the company guided full-year capex to between $195 billion and $205 billion. That spending pushed free cash flow into the red.
Microsoft reported operating cash flow of about $35.8 billion, but capex including finance leases was roughly $37.5 billion — enough to tip free cash flow negative for the period.
Tesla posted adjusted earnings per share of $0.33, but its capex jumped 142% year over year to about $5.8 billion, driving free cash flow to roughly negative $1.1 billion.
Why it's happening
Three main drivers explain the divergence between earnings and free cash flow: timing, classification, and financing. Revenue gets booked before cash is collected, costs get capitalized instead of expensed, and leases or vendor credits change how spending shows up on the cash flow statement.
Working capital swings — like rising receivables or inventories — can cause operating cash flow to fall even as EPS rises. Days sales outstanding (DSO) tends to increase during growth periods, which is usually fine, but it's a yellow flag if it happens during a slowdown.
AI buildouts are front-loaded. Companies have to spend heavily on data centers and chips before they see revenue from those investments. That's why free cash flow turns negative even when the top line looks strong.
What investors should watch
Analysts tracking the hyperscaler group — Alphabet, Microsoft, Amazon, and others — note that 2026 consensus capex estimates are near $730 billion. That works out to roughly $1.57 of capex for every $1 of extra operating cash flow. By 2027, hyperscalers are on track to spend more on capex than they generate in free cash flow.
Investors should keep an eye on operating cash flow minus capex, working capital swings, leases, stock-based compensation, and any costs shifted from expense to asset. Deferred revenue and quarter-end tactics like bill-and-hold or channel stuffing can temporarily boost cash but create future obligations.
The trend is expected to continue as companies keep pouring money into AI infrastructure. The question is when — or if — that spending starts to pay off in cash flow.
